The brief

Publish weekly without the founder editing at midnight.

The channel was the top of their funnel and everyone knew it. It was also the first thing dropped whenever a release slipped, because the only person who could finish an edit was the person running the company.

They did not need a better editor. They needed the publishing date to stop depending on anyone’s spare evening.

The constraint

Footage arrived in three formats from three places.

01Three capture sourcesA mirrorless camera, a screen recorder and a phone — different frame rates, different audio levels, no naming convention.
02No fixed handoverFootage arrived in whichever folder the recorder happened to open, so every edit started with a search.
03One approverReview sat with the founder, which made the schedule hostage to his calendar rather than to the work.
What we built

Three things, then repetition.

A standing intake folder

One destination, one naming rule, one place to look. Recording day stopped generating a scavenger hunt, and the edit could start the same afternoon.

A locked edit template

Titles, lower thirds, pacing and the outro were decided once. Every episode inherits them, so nothing is redesigned weekly and nothing drifts.

03

A two-reviewer QA pass

An internal check against a fixed list before anything reaches the client. The founder now sees a near-final cut, not a first draft — which is why one review round became enough.

One rail became four.
